Context

As part of the management of his department, the Information Systems Security Manager (CSSI) needed a clear and structured vision of the operational activity of his teams. Several key issues have been identified, including:

  • Global monitoring of the activity : identify the number of project supports carried out by the teams and their type (management of third parties, risk analyses, support for tenders, etc.).
  • Workload forecasting : anticipate the evolution of the overall load and per project in order to refine the allocation of resources and maximize efficiency.

The objective of this project was therefore to set up centralized monitoring of the various activities of the department, while optimizing the operational and strategic management of the CISO.

Methodology

To meet the needs of the CISO, a precise methodology has been implemented:

  • Analysis of the existing : evaluation of current management methods, KPIs (key performance indicators) in place and the team's roadmap.
  • Understanding the activity : in-depth study of the types of projects managed, their specificities as well as the main sources of friction for teams.
  • Creating a tracking file : design of a centralized tool to monitor ongoing projects in real time.
  • Data collection and cross-referencing : retrieving relevant information from various departments and upgrading the data to ensure its reliability.
  • Building dashboards : creation of dynamic dashboards allowing a clear and multi-dimensional visualization of data.
  • Analysis of the evolution of the load : study of load variations to identify peaks of activity and anticipate resource needs.
  • Construction of an annual load plan : development of a provisional plan to ensure the adequacy of resources in relation to defined priorities.
  • Communication : feedback of results and dissemination of dashboards to stakeholders (business teams, top management) to ensure total transparency.

Benefits

The implementation of this project has generated concrete benefits for the SSI department, both in terms of operational efficiency and global strategy:

  • Optimization of operational management : thanks to visual, automatic and multi-dimensional dashboards, teams now have a clear and shared vision of their activity.
  • Strategic alignment : the roadmaps of the SSI department are now better aligned with those of the Information Systems Department (DSI), thus strengthening the coherence and effectiveness of the organization.

This project made it possible to structure load management processes, while providing optimal visibility for teams and stakeholders, thus facilitating decision-making at all levels.
