Context
VONA supported its client in managing the activities of its Information Systems Security (SSI) department. Faced with a complex organization comprising 11 business departments, 600 managed applications and 170 projects carried out each year, the SSI department expressed the need for methodological support to structure the operational monitoring of its activities and its roadmap. The objective was to provide the department with efficient management tools in order to improve visibility on ongoing projects and to guarantee strategic alignment with the Information Systems Department (DSI).
Methodology
To achieve these goals, VONA has implemented a methodology in several steps:
- Analysis of the existing : evaluation of current management practices, performance indicators (KPIs) in place and the roadmap.
- Understanding the activity : in-depth study of the typology of projects, operational specificities and the main irritants identified by the team.
- Creating a tracking file : implementation of a centralized tool to monitor the evolution of projects in real time.
- Data collection and cross-referencing : retrieving relevant information from the various departments and upgrading the data to ensure their reliability.
- Building dashboards : creation of visual and dynamic dashboards to offer a multi-dimensional view of the activity.
- Analysis of the evolution of the load : study of variations in load on a project-by-project basis, in order to predict needs and adapt the allocation of resources.
- Construction of an annual load plan : development of a provisional plan to verify the adequacy of resources in relation to the priorities of the department.
- Communication : feedback of results and analyses to stakeholders (business departments, top management) to ensure transparency and optimal sharing of information.

Thanks to the intervention of VONA, the SSI department has benefited from several significant improvements:
- Optimization of operational and economic management : the use of visual, automatic and multi-dimensional dashboards has made it possible to improve project management and to better anticipate needs.
- Strengthened strategic alignment : the SSI department's roadmap is now fully consistent with that of the DSI, guaranteeing better coordination of initiatives and effective prioritization of resources.
In summary, this mission allowed the SSI department to structure its monitoring processes, to strengthen the visibility of its projects and to optimize the use of its resources, while ensuring fluid communication with the various stakeholders.
